Describe the complete workflow
A spreadsheet can work well for years. A reason to review the workflow appears when the team loses clarity: nobody knows who acts next, information is copied into several places, or documents use outdated data.
Before choosing software, describe one complete journey. An enquiry arrives, someone reviews it, a proposal is prepared and a decision is communicated. For each step, record the trigger, owner, required information and completion condition.
Choose one improvement and measure it
Then identify one improvement. It might mean recording an enquiry once and assigning an owner, generating a document from approved information, or making the next action visible without searching several inboxes. A small improvement with a clear acceptance check makes the investment easier to assess.
Measurement starts before development. Count executions and observe time spent across a representative sample. After implementation, repeat the measurement under comparable conditions, including supervision and exceptions. Freed time creates capacity, but does not always produce a cash saving.
